When Mentorship Goes Wrong: Building Systems That Last

Why trauma-informed leaders must learn from cautionary tales to multiply healing, not harm

As the founder of RISEUP Phoenix Trauma and Crisis Institute, I’ve spent years training leaders, responders, and organizations to lead through fire with integrity. In this installment, we’re talking about mentorship gone wrong; the pitfalls that derail leadership legacies, and how to reframe them into healthy systems that truly last.


Why Mentorship and Systems Matter

Mentorship and systems are the lifeblood of trauma-informed leadership. They ensure that what you build doesn’t collapse the moment you step away. But mentorship done poorly can wound more than it heals, and systems without soul can suffocate the very people they were meant to serve.

The solution isn’t to avoid mentorship or systems; it’s to approach them with clarity, boundaries, and flexibility. Let’s unpack some cautionary tales that every leader should know.


Cautionary Tales of Mentorship and Systems

1. The Clone Factory

Some leaders confuse mentorship with cloning. Instead of cultivating new leaders, they create replicas who mirror their opinions, style, and choices. History has shown us the danger: authoritarian regimes weren’t sustained by one dictator alone, but by lieutenants trained to mimic without questioning. When the leader fell, the system collapsed.

The lesson: Healthy mentorship says, “Learn with me, then become more than me.” Values Aligned: Diversity and innovation must be celebrated, not stifled.


2. The Charisma Trap

Charismatic leaders often believe their personality is enough. They never document values, codify practices, or prepare others to take over. But when they step away, the vacuum creates chaos. Nonprofits, churches, and family-run businesses have all fallen prey to this trap.

The lesson: Charisma may ignite sparks, but only systems keep the fire burning. Trauma-informed leaders must codify their vision so it outlasts their presence.


3. Mentorship Without Boundaries

Some mentorships become toxic when leaders confuse guiding with controlling. Instead of empowering mentees, they demand loyalty, limit growth, and replicate their unresolved wounds. This is a reenactment of the very harm previously endured and inflicted again.

The lesson: Trauma-informed mentorship has clear boundaries. It equips others without chaining them to the leader’s approval.


4. Systems Without Soul

Systems matter, but soulless systems crush. Bureaucracies that value efficiency over dignity have excused atrocities under the phrase “just following orders.” Organizations that enforce rules without care breed fear, not resilience.

The lesson: Trauma-informed systems embed care, fairness, and dignity into every policy. Systems should serve people, not enslave them.


5. The “We’ve Always Done It This Way” Trap

Rigid systems stop listening. They cling to outdated methods, ignoring changing needs. At best, they become irrelevant. At worst, they actively cause harm.

The lesson: Systems must be principled, not petrified. Trauma-informed systems remain fluid, adjusting to context while staying anchored to values.


Positive Frames: How to Do It Better

  • Mentorship as Cultivation, Not Cloning: Invite values-aligned diversity. Success is when your mentee surpasses you.

  • Charisma + Codification: Write it down. Document your mission, values, and protocols.

  • Boundaries in Mentorship: Guide from wholeness, not wounds.

  • Systems With Soul: Align every rule with dignity and care.

  • Principled Flexibility: Hold fast to values but stay responsive to the present.
